1.课程简介

(1)课程目标
理解项目管理,能够制定项目计划,并根据计划选择合适工具,形成一套合适的管理风格

每个project都是unique的,包括group member和product process,所以核心是要理解project manager的定位,根据具体情况形成project plan, schedule, budget,再找到适合项目的tools,不断前进磨合团队的问题,形成management style。
常见的management style有三种,硬权力领导模式(依靠职位赋予的权利管理)、能力型领导模式(依靠过硬的专业技术和管理能力)、情感型领导模式(优先使用忠诚度高和领导喜欢的员工)

(2)在线讨论
及时参与,内容易懂且有价值,学会做project member&project manager,不要把project分工完成
(3)课程形式
1.共3个project,每个成员轮流做manager;2.共1个Quiz,在Week9课上在线完成;3.教科书project management的版本最好是6th+;4.课上互动主要通过poll everywhere完成
(4)课程建议
1.及早决定PM;2.设立每周的线下讨论会;3.使用google docs帮助写final report

2. Introduction to Modern Project Management

(1)什么是项目
project = pro(planning)+ ject(throw)
A project is a temporary endeavour undertaken to create a unique product, service or result.

项目概念的核心要求是temporary和unique,也就是说项目是全新的一次性的,这点上要和日常的工作进行区分,同时项目也是有独特性的,不是对过去工作的重复。

The purpose/goal of a project is to satisfy a customer’s need.
In an organization, a project needs to align with the organisations goals and objectives.
(2)项目特征
1.Has an established objective;2.Has a defined life span with a beginning and an end;3.Usually, involves several departments and specialists;4.Non-routine and has some unique elements;5.Specific time, cost, and performance requirements

识别项目从上面5个方面进行,要有一个明确的目标,同时有明确的起止时间,明确参与的人员,内容独特,且从时间、花费和项目成果上进行管理。
快速记忆:OPTUS--Object, Performance, Time, Unique, Specialist

项目常见的限制因素是最后一个特征:time, cost, performance/scope。他们之间的关系是不确定的,比如,时间减少,并不意味着花费增加。

答案:C
A选项,Object是发布patch;Performance要update软件;Time起止时间确定;Unique不符合,可能会是一项长期的服务,这样就是routine的;Specialist是符合的,需要专业的工程师。
B选项,Object是回复inquiry;Performance不明确;Time的deadline不明确;Unique不符合,可能是模板的问答;Specialist不一定,可能是一般人都能回答的。
C选项,Object是导演一场音乐演出;Performance是演出;Time有明确的时间;Unique符合,这是一种艺术生产;Specialist符合,需要音乐家。

(3)项目生命周期
一个project通常由4个周期构成,Defining + Planning + Executing + Closing,而且这四个周期是有overlap的,同一时间可能多个周期同时在进行,比如同时定义和计划一个project。
(4)什么是项目管理project management
The complete set of tasks, techniques, tools applied during the project life-cycle.
project management在project进行中扮演着重要的角色:
1.压缩项目周期
2.使复杂的项目整体化
3.能从管理者高度同时平衡planet, people, profit
4.使公司架构扁平化,利于管理
5.提高定制化商品和服务的可能性
6.加速公司运转,使得多个小项目同时进行成为可能
多项目同时运行有着诸多的挑战,比如难以与公司战略保持一致,难以决定不同项目的优先级,难以满足每个项目的周期需求,难以按照项目规划落实等。project management能够从公司整体安排各个项目,从整体上管理不同项目使用的公司资源,从全局评估各个项目的风险,从整体上评估公司的发展。
(5)关于项目的3P-project, program, portfolio
project范围最小,A project is a temporary endeavour undertaken to create a unique product, service or result.
program包含project,Program management is the process of managing multiple ongoing inter- dependent projects.
portfolio包含program,Major functions of portfolio management include oversee project selection, monitor aggregate resource levels and skills, etc.

Project Management Institute (PMI) is a professional organization for project managers. There are 2 certifications: PMP (Project Management Professional) + CAPM (Certified Association in Project Management) for entry-level project managers.
Q1. What is a project?
A project is a temporary endeavor undertaken to create a unique product, service, or result. Major goal of a project is to satisfy a customer’s need.

A project is not routine, repetitive work!
A program is a group of related projects designed to accomplish a common goal over an extended period of time. The difference between project and program lies in scale and time span.
Projects are evaluated according to accomplishment, cost, and time spent, the triple constraints.
Project life cycle: e.g., a new software development project may consist of five phases: definition, design, code, integration/test, and maintenance. 1.defining, 2.planning, 3.executing, and 4.delivering.
Project managers plan, schedule, motivate and control like other managers; they are also direct link to customers; they are ultimately responsible for performance.
A program is a group of related projects designed to accomplish a common goal over an extended period of time.
Program management is the process of managing a group of ongoing, inter- dependent, related projects in a coordinated way to achieve strategic objectives.

Compression of the Product Life Cycle + Knowledge Explosion + Triple Bottom Line (planet, people, profit) + Corporate downsizing + Increased customer focus + Small projects represent big problems
Project management is becoming a standard way of doing business. Product life cycle in high-tech industries is averaging 6 months to 3 years.
Organizations with many small projects going on concurrently face the most difficult project management problems.
Project management appears to be ideally suited for a business environment requiring accountability, flexibility, innovation, speed, and continuous improvement. Project management is replacing middle management as a way of ensur- ing that things get done.
Q3. Project Management Today—An Integrative Approach
Project management integration: Integration means applying a set of knowledge, skills, tools, and techniques to a collection of projects in order to move the organization toward its strategic goals.
Integration of Projects through Portfolio Management
Project managers must shape a project culture that stimulates teamwork and high levels of personal motivation as well as a capacity to quickly identify and resolve problems that threaten project work.
Technical dimension represents the “science” of project management while the sociocultural dimension represents the “art” of managing a project.
